Retainer vs. project: choosing the right consulting model

Should you hire marketing help on a monthly retainer or a fixed project? A practical framework for growth-stage teams.

When companies bring in outside marketing and AI expertise, the first practical question is how to structure it: a monthly retainer or a fixed-scope project. Both work — for different situations.

Project-based engagements suit a defined, bounded outcome: build a growth strategy, set up CRM, design an AI content workflow, run a specific launch. You get a clear deliverable and a fixed cost. Projects are ideal when you know exactly what you need and mostly need senior expertise to produce it once.

Retainers suit ongoing partnership. The consultant stays plugged into your team, adapts as the market and data change, and is accountable for results over time rather than a single handoff. Retainers fit companies in active growth, where priorities shift monthly and the value is in continuity — diagnosing, adjusting, and compounding improvements.

A useful rule of thumb: if the problem is "we need a plan," start with a project. If the problem is "we need to keep getting better," use a retainer. Many engagements begin as a strategy project and convert to a retainer once there's a plan worth executing and measuring.

On pricing. For senior, hands-on marketing and AI consulting, a typical retainer range is around €2,500–5,000 per month, with projects priced to scope. What you're paying for isn't hours — it's the combination of strategy and execution that turns budget into measurable growth. The cheapest engagement is rarely the one with the best return.

One model, two modes of value. The strongest setups blend both: a project to establish the strategy and the measurement foundation, then a retainer to run, optimize, and bring AI deeper into the workflow. That way you get clarity up front and compounding results over time.
